AI Roadmap: A build plan with real numbers behind it

A written plan for what to connect, what to build, and in what order, with costs and milestones attached. It covers data, security, and tools in enough detail that your team, your IT provider, or I can build straight from it.

My part
Audit your systems, design the builds, price each phase, and write it up.
The case for it

Every phase priced before anything gets built

Best if

you want the whole path, with real numbers, before anything gets built.

A discovery session tells you where AI pays off. The roadmap is how you get there without rebuilding your stack or betting the year's budget on one vendor.

It starts with your data. Which system is the source of truth for customers, jobs, inventory, and money, how the others sync to it, and what has to be cleaned up before a dashboard or an AI agent can trust it. Then the builds, in order, each with a rough cost, a milestone, and the metric that says it worked.

Security and ownership get their own section: who can see what, where data is stored, which accounts belong to you. I favor tools you can leave and data you can export, so the plan doesn't lock you into anyone. Me included.

Deliverables

What you leave with

A data map showing which system owns which record

Builds sequenced so each one stands on the last

Rough costs per phase, including software and outside help

A security and access plan your IT provider can review

Tool picks you can walk away from, with data you can export

Milestones and metrics that show whether each phase worked

The process

How the work runs, start to finish

Each stage in order, so you know what's happening and what comes next.

1

Kickoff and access

We confirm goals and I get read-only access to the systems that matter: CRM, accounting, operations software, databases.

2

Systems audit

I review how your data is structured and synced today, where it duplicates, and what's reliable enough to build on.

3

Build design

Each recommended build gets scoped: what it connects to, what it does, who uses it, and what it replaces.

4

Security and ownership

Access control, data storage, vendor terms, and account ownership, written up so your IT provider can sign off.

5

Costs and sequence

Phases go in order with rough costs, milestones, and the metric that tells you each one paid off.

6

Review and revise

We walk through the draft together. You push back, I revise, and the final version is yours to keep.

Questions

What owners ask before we start

How long does it take to get my plan?
1 to 2 weeks. Most of the range comes down to how many systems are involved and how fast access comes through. QuickBooks plus one CRM sits near the short end. An ERP with custom databases runs closer to two weeks.
What do I actually get at the end?
A written roadmap: your systems and data map, recommended builds in priority order, a security and access plan, tool recommendations, rough costs per phase, and milestones. Then a walkthrough, so every line in it makes sense to the people who'll act on it.
Will the plan tell me what it's going to cost?
Yes. Each phase carries a rough cost covering software, build time, and any outside help. They're estimates, so the assumptions are written next to them, which makes them easy to check against quotes from anyone you choose.
Will this work with the systems I already use?
That's the starting point. The plan builds on what you run today, whether that's QuickBooks, Salesforce, an ERP, or a SQL Server database someone set up years ago. Replacing a system only makes the plan when keeping it costs more.
Can the plan change as my business grows?
It should. Phases are written to stand on their own, so you can pause after one, reorder the rest, or add a location without starting over. Once a phase is live and you have real numbers, it's worth revisiting the rest.
What if my team needs help carrying it out?
Then I can build it, your team can, or we split it. The roadmap is detailed enough for any capable developer or IT provider to pick up. If you want me on it, the Done-For-You AI Build starts where the plan leaves off.
